Here's the trap that keeps the four-tools problem invisible: measured in isolation, every stage can look healthy while the system bleeds. Sales hits pipeline, CS hits retention, Support hits deflection — every dashboard green — and the company's revenue-per-customer is quietly poor, because the green gauges measure stages, not the seams between them.

How green dashboards hide red systems. A lead that converts is green for Sales. If it never activates, that's a future CS problem, recorded separately. If it churns at month four, that's a retention miss in yet another system. The same failing customer appears as a win in one dashboard and a loss in another, with nothing connecting the dots — so the systemic failure is invisible to every individual scorecard while being obvious in the aggregate nobody computes.

Why this is structural. Each team's metric is scoped to its stage by design, which is reasonable for managing that stage and disastrous for seeing the whole. The seams — where the real losses are — fall outside every stage metric, so optimizing each stage harder doesn't surface them. You can max out all four scorecards and still have a leaking business.

A system-level measure — full-funnel conversation quality, tracking response time, activation, deflection, and NRR as one chain — reveals where the chain actually breaks, which is almost always a seam.
